WAZGUL
A dispenser substitute that builds up to four charges represented by four lights on the top of the machine. If the machine has a charge ready, a player can interact with it to get a clip (or some suitable number in the case of items without clips) of additional rounds guaranteed to minicrit.
Sentry turret that attaches to non-transparent ceiling surfaces. It works identical to a ceiling turret from Half-Life 1 in that it is inside a protective shell when not active making it very resistant to damage as a solder/sniper thats far away from it. The main downside is that it has to deploy open when an enemy gets near it and once it is open up it takes more damage. It would probably just be a single machine gun on it.
Easily wasted/trolled like medikit spawns by Scouts, on top of shitters who can't aim going for them
Completely unusable outdoors, which is a considerable area on many maps
People only hated minis because of the regeneration bug which valve was too incompetent to fix for literal years

Thats fine. I don't think there is a single map that doesn't at least have some indoor area you can use.
Fuck them. They took a shit all over the game and now they're free to lap it all up if they still wanna play it. Everyone else moved on especially with the bot shit happening.

Just because it can be misused doesn't mean it isn't a suitable replacement. The metal/ammo of the base dispenser can likewise be abused/wasted.
Dispenser Swarm
Dispenses small robots to nearby players (1 per man) that tether to them under the same AI as medicbots feeding them like 7 hp and 5% ammo/sec. Bots can be destroyed with minisentry or less HP or the dispensary itself can get wrecked and destroy all the bots linked to it. Upgrading it slightly upgrades the bots but also the rate they're dispensed.
It fails on the "not overspecialised" criteria. It has to be something that can see general use, even if it fills a certain gameplay niche. Like the mini, you shouldn't try to use it like a normal sentry but the option to use it as such is there.

Name 3. Even open area outdoor maps have plenty of overhangs in strategic areas. Upward, Badwater, Hightower, Landfall, Watchtower. All of them have plenty of ceilings in good locations to hang on.

Close range sentry with flamethrowers and shotguns, launchpad instead of teleporter, and a weaker dispenser with bubble shield/some kind of defense.

Huh, for whatever reason I thought metal was related to its ability to dispense ammo. Looking back it should've been obvious it didn't, but I guess I never really thought about it. I still maintain that the ability of your team to fuck up the advantage you provide shouldn't be counted against it though. Teammates can also abuse/misuse medic buffs
