It's two things actually. One, Ukraine has outperformed by every measure. They have been trained by NATO for 8 years and you see the tactics and strategy paying off here.
Secondly, and this is the big one. Russia is just so fucking inept. A lot of stems from corruption. But the troops are treated like shit and it shows. No morale, no disclipline. It literally looks like trying to coach a bunch of 5 year olds to play tee ball.

Yeah I have to agree with both of those points, Putin underestimated Ukraine and overestimated his own forces.
I actually think the worst thing, by far, that Putin has done is not appoint a theatre commander for the whole 'Special military operation'. It seems like every Russian axis is pushing independently and just pulling whatever resources and supplies from Russia's reserves that they can.
The second worse thing was not planning for a protracted war and assuming this would just be a walk in the park. This is terrible, but it's still not as bad as having an overall commander.

I dont think there was ever any plans or consideration put into the fact that Ukraine might not flee. I definitely don't think there was a plan made to counter the possibility that the airfield capture might go bad.
