My best guess is that Putin realised that ukrainian question will not go away, and he can neither negotiate nor bribe his way our of it, which is how he usually does shit. For people he is negotiating with are either talking heads, and decisions are made by someone else, or their promises are worth jack shit as they never considered him or russia as a whole as humans anyway.

If he lets Ukraine go the western route, in a decade we live in a world where the average Ukrainian lives a better, richer life than average Russian, and then Putin no longer has any legitimacy at home. At some point when even fucking subhuman Ukrainians are doing better than you, even a typically subservient Muscovite can't take it any longer.
And so he went to war. As a result an average Russian will become even more poor and pathetic, but at least an average Ukrainian will be just as poor and with a bombed house.
