Yamato's importance was GREATLY exaggerated by fan discourse
Yamato (in the manga at least) had no emotional highs. Her first two flashbacks were more about Ace than they were about her. Her third flashback was alright, but it wasn't even on the same level as Rebecca's flashback, much less on the same level as a Strawhat's flashback. In terms of plot relevance, Yamato wasn't anything special. Yes she held off Kaido, but that's not even as much as Cavendish did during Dressrosa

Yamato had NO relationship with the crew. Luffy barely gave a shit when she told him that Kaido had beaten her for 20 years. Luffy didn't mention her name when he mentioned the 4 people he was mainly fighting Kaido for. This is a fact; one gag panel of Yamato eating food with Luffy and Chopper does not erase this

Yamato's character was always inherently tied to Wano. Her character is irremovable from her idolization of Oden. She had no connection to any (living) characters outside of Wano or with any future plot points. There was no direction to take Yamato's character if she were to leave Wano

Yamato was not "dropped." This was Oda's original plan for the character. He's uninvolved with the anime and merchandising. They went wild with Yamato cause they saw her as the next Strawhat. Turns out she was yet another one-off arc character
