Why would it be too late? If you are afraid of not catching up in time for new content, there is plenty of time left to do so. Endwalker just released and the first major patch likely releases at the end of march or early april. Even if you start now, take your time and play casually you can still catch up by then as long as you don't get distracted too much by all the side content.

Leaked XIV changes to ARR:
Yoshida and the team want to look back at smoothing some of the rougher edges of ARR now that endwalker has released. Of primary concern is castrum/praetorium.
The plan is to in 6.1 make the cutscenes skippable again to hopefully alleviate people leaving castrum, as they prepare to overhaul both.
Castrum will be removed and reworked into a solo instance.
Praetorium is being reworked into a 4 person dungeon, with Gaius as the final boss.
Ultima Weapon will become a normal trial, and Lahabrea will be a solo instance battle.
Additionally, changes will be made to alliance roulette so taking off your clothes doesnt guarantee a CT raid

I haven't played many MMOs, but out of the ones that I've played, FFXIV is the only one that I wouldn't accuse of trying to trap you on a treadmill of doing your dailies and buying your boosters. The closest things are the beast quests, but even those are very short, have an end point, and aren't even a little bit mandatory.
Whenever I find myself at a point where the only thing that I have left to do is grind, I stop playing.

The whole system is built up on nuWoW philosophy, but with jap autism combined. The game is popular around WoW players because its literally post wotlk WoW, a more refined version. So in that sense if you are into that its not bad, in fact I guarantee that you'll enjoy it, since it definitely had better systems built up on the core, which obviously WoW failed.
I'm not the target audience since what I look in for an MMO is more or less the old internet communities pre 2010, and this game will definitely not give you that "adventure" factor, since the zones are separated too, and you'll not party up with strangers on the wild, but just get teleported into and instance and that's it. It's kinda like WoW classic, that you get a game, but without the community what makes the game good, so you'll end up with a very "meh" experience. Maybe this is a modern MMO/internet curse that everyone is a loner who doesn't speak to others, but back then even loners could get groups, in fact it was encouraged, and now it's just a single player MMO.
